How to Perform a Process-Based Internal Quality Audit: A Step-by-Step Guide

5/2/2025

Team conducting a process-based internal quality audit using Accupoint QMS software
Organizations aiming for ISO 9001 certification or overall operational excellence rely heavily on internal quality audits to verify performance. But not all audits are created equal. A process-based internal quality audit takes a more holistic, value-adding approach by focusing on how an organization's processes interact and contribute to quality objectives.
Rather than auditing isolated clauses or departments, process-based audits evaluate how work flows across the organization, from inputs to outputs. This method aligns with ISO 9001:2015's process approach and is critical for ensuring both compliance and continuous improvement.

In today's blog post, we'll break down everything you need to know to plan and execute a successful process-based internal audit, including the use of an internal audit checklist and ISO 9001 audit checklist.
What is a Process-Based Internal Quality Audit?

A process-based audit focuses on the actual processes that deliver value to the customer. It examines how those processes are planned, controlled, and improved—and whether they meet the intended outcomes. This approach is crucial for ISO 9001 internal audits and the ISO 9001 certification process.
Step-by-Step: How to Perform a Process-Based Internal Quality Audit

1. Understand the Purpose and Benefits
Start by establishing a clear understanding of why you're conducting the audit. This helps set expectations and gain management buy-in, which is crucial for leadership commitment in the ISO 9001 certification process.

2. Select and Define the Process to Audit
Ensure your audit selection is strategic and risk-based by focusing on high-impact processes, areas with recent changes, or those with past nonconformities.

3. Study Documented Information and Process Inputs
Understand what the process is supposed to achieve, how it is measured, and where it interfaces with other processes. This step is crucial for operational planning and process control.

4. Prepare a Process-Focused Internal Audit Checklist
Your internal audit checklist should be tailored to the specific process. Avoid rigid clause-by-clause checklists. Instead, create an ISO 9001 audit checklist that focuses on process effectiveness.

5. Conduct the Audit
With preparation complete, it's time to audit. Focus on how the process actually works in real time, using your ISO 9001 audit checklist as a guide.

6. Identify Findings and Evaluate Process Performance
Audit findings should go beyond basic compliance by identifying conformities, nonconformities, and opportunities for improvement to drive continual improvement efforts and strengthen the overall quality management system.

7. Compile and Communicate the Audit Report
Your audit report should be clear, concise, and actionable. It's a crucial piece of documented information in the ISO 9001 certification process.

8. Ensure Follow-Up on Corrective Actions
Use a corrective action tracking system or QMS software, like Accupoint Software, to monitor closure. This step is crucial for continual improvement and closing the loop in the PDCA cycle.

9. Review and Improve the Audit Process
Just as you audit other processes, assess the internal audit process itself as part of your organization's performance evaluation.
Common Process-Based Internal Quality Audit Pitfalls to Avoid

  • Focusing too much on documented information instead of actual practices
  • Turning audits into box-checking exercises rather than value-adding activities
  • Not involving the people who actually do the work
  • Ignoring process interactions and their impact on the overall QMS
  • Failing to follow up on findings and implement corrective actions
A process-based internal quality audit isn't just a requirement—it's a strategic tool for building a culture of quality and performance. By following actual workflows, engaging people, and focusing on results, these audits uncover meaningful insights that go beyond compliance.

Procedures Management & The Audit Process

12/2/2019

Procedure management is extremely important in any business. Procedures help direct employees on the how and why of task completion.  In addition, they can provide evidence that an organization is compliant with legal regulations and contractual requirements. For this reason, having a proper procedure management system is a must for all businesses.

When it comes to procedures, there are a few things that auditors will look for first. For example, auditors will verify that a procedure was put through the proper approval process. Also, auditors will look to see if a system is in place to objectively review the procedure. In order for businesses to answer these questions, proper documentation must be gathered.

One of the most difficult things about procedure management is keeping track of documentation. Since there are many ways that employees correspond with one another, there are many documents that may surface in the process of developing and maintaining a procedure.

For example, while email correspondence may be available for one procedure, physical or paper documents may be available for another. Because of this, many companies choose to rely on QMS software to keep track of all the documents related to the procedure management process. The use of an integrated document management system streamlines the corresponding auditing process.

Web-based software applications have the added benefit of providing the ability and store procedures in a convenient location. This streamlines the audit process and ensures that procedures are accessible to team members during operations.

Internal Quality Audit Best Practices

9/5/2019

Many service supply organizations are using internal audits as a method to improve operations and impact their bottom line.  In addition to being required by API Spec Q2, an effective audit program will highlight potential problems areas, identify failure points, and determine the effectiveness of controls.

Internal auditing provides the mechanism that organizations use to examine business processes and evaluate compliance with both internal and external requirements. Successful auditing incorporates best practices and other tools to provide maximum impact. To that end, we have outlined five useful tips to help advance your next internal quality audit.

1.  Strong Attention to Detail
It is important for internal auditors to note and document evidence throughout the auditing process. These notes are used later to analyze events and reconstruct specific situations. This does not mean that auditors should focus on tiny, unimportant details through nit-picking, but rather components that are a part of a bigger issue that can be addressed.

2.  Friendly Attitude
Stress levels are already high when employees are dealing with an audit. If an internal auditor is aggressive, hostile, or difficult to deal with, employers often minimally engage and will not share as much. If an internal auditor presents with a friendly attitude and is open, they will be more likely to get feedback. The last thing an auditor wants to do is put an employee on the defensive or make them feel ill at ease.

3.  Reporting Supported by Checklists
Internal auditors use checklists to balance reporting and should ensure that they are clean and support numerical values and ratings. These checklists enable companies to report on growth as well as challenges that exist across various departments. These reports are essential and allow businesses to assess whether their improvement efforts are working, and what training is needed to reach their goals.

4.  Generation of Auditing Teams
Internal auditing teams can be very successful, especially with all the documentation that goes into completing an audit the right way. While a single auditor would be responsible for actively listening while documenting their findings, a team can allocate responsibilities to various areas such as recording, listening, and documenting. This way, all team members can collaborate to ensure no information is overlooked.

5.  Looking at the Whole Picture
When an internal audit is taking place, the auditor or team should be able to look at the picture as a whole, incorporating current situations as well as past audit results. Focus should take place on past issues to determine whether they have been corrected and closed before reassessments take place in the same area. This is a delicate balance that will prove most effective and time efficient.

Top Benefits of an Internal Audit Program

11/28/2017

All certified organizations must strictly adhere to and comply with regulatory guidelines and requirements such as the ISO standards. However, too many organizations seem to take a cavalier attitude towards internal quality audits. Failure to maintain proper documentation and records of the process may ultimately lead to loss of certification and clients.

Internal Audits are vital to the longevity and success of a business enterprise. Today, internal quality audits take a holistic approach leveraging powerful auditing software capable of monitoring systems in real time.

In today’s post, Accupoint Software will illuminate some of the benefits of an effective internal quality audit process.

Improve efficiency
Quality internal audits help an organization identify areas that need improvement. The software evaluates the effectiveness of a management system and highlights areas in its functionality that require expansion.

Agent of Change
Internal audits compare the documentation practices in the organization with standards in the real world. If your organization is lagging behind, an internal review will compel your team to evolve into newer, more efficient practices.

Security
Quality internal audits highlight security risks in your organization. As more organization utilize technology in their operations, information theft is becoming an increasingly intimidating security threat.  Internal audits will identify sensitive areas of attack and help develop procedures and action items to address vulnerabilities.

Optimization
Internal quality audits help to identify inefficiencies and unnecessary waste.  Identifying and correcting the source will lead to lower production costs and ultimately, higher profits.

Monitoring
Another benefit of the internal audit process is that a company can draft monitoring and assessment procedures. This involves guidelines of how and when to conduct routine assessments on the system.

2 Common Tools for Quality Management

12/20/2016

Process excellence and quality management systems have the power to transform entire organizations into lean, highly efficient cash flow machines that exceed customer expectations. While quality management systems, including API Spec Q1 or API Spec Q2, comprise different tiers and tools there are common methodologies for monitoring and improving quality within companies. Two common tools include standard operating instructions and quality auditing.

Standard Operating Instructions
Standardizing processes and systems is a critical step in quality assurance and enhancing operational efficiency. After benchmarking a process, the next step is to measure, analyze and improve it, leading to benefits for employees, customers and businesses. Writing a standard operating instruction is part of standardizing a process, so that subject matter experts along with management can analyze and improve it. These written instructions are either detailed or in an outline form, depending on the needs of employees and management.

Quality Auditing
Product, process and system audits improve the way individuals and teams function within organizations. These audits examine what the ideal process or system is relative to current state operations. This element of a quality management system is also closely tied with corrective action requests, which take a systematic approach to identifying and solving operational deficiencies. Independent audits related to efficiency and effectiveness have the power to drive quality and innovation in functional departments across organizations.
