As we continue into our evaluation of the API Spec Q2 standard, we thought we would concentrate on a topic that many organization struggle with, Customer Satisfaction Bench-marking
 
The API Spec Q2 standard requires us to monitor and work to improve our customer satisfaction.  According to the standard:

The organization shall maintain a documented procedure to monitor customer satisfaction. The procedure shall address customer feedback, key performance indicators (KPIs), and other information that the organization monitors to determine whether the organization has met customer requirements. Records of the results of customer satisfaction information shall be maintained (see 4.5).
 
Having the procedure is not the problem.  Obtaining actionable information from the customer is.  There are many ways to gauge customer satisfaction; some organizations develop in-depth questionnaires while others rely on the Net Promoter (NPS) format. 
 
Regardless of the collection method, we need to analyze the responses to develop an action plan to drive our continual improvement efforts.  Below is a Deming circle, outlining the major components:
 
  1. Start with a quick gap analysis to compare the customer’s perspective with your internal SWOT analysis. This will help to highlight unknown issues.
  2. Develop an action plan to drive improvement.   Make sure to establish specific goals with corresponding gates, to track progress.
  3. Implement the plan across the organization.  Communicate specifics with applicable employees to encourage understanding and buy-in.
  4. Re-evaluate customer satisfaction performance by conducting follow-up surveys at regular intervals.  Based on the results of the follow-up, revise the action plan to achieve the desired outcome.

The API Spec Q1 standard requires that organizations “maintain a documented procedure for the establishment of preventive maintenance for equipment used in product realization."  An effective PM program will reduce operating costs, improve product quality, and increase productivity for the company. Our goal is to minimize interruptions that  adversely impact productivity. With that in mind, we thought we would take this opportunity to discuss a number of best practices around the preventive maintenance process.
 
1. Preventive Maintenance factors:

Understand that preventive maintenance schedules are based on a variety of inputs, including:
  • Usage history
  • Risk analysis
  • Manufacturer’s recommendations
  • Industry recommended practices
  • Regulatory requirements
  • Internal experience
  • Notable changes in system performance

2. Develop an actual plan

Most plans can be formed with a triggering mechanism. This means that certain events are slated to occur at a specific interval. The schedule may be developed with a condition-based or company-based protocol. The preventive maintenance schedule should always be assigned to a particular trigger.

3. Form the plan with savings in mind.
 
The plan should be developed with a specific set of savings objectives. Metrics like the maximum manufacturing time available for each machine may be used to create the schedule. There may be some downtime required where minimal lost production opportunity time may be factored into the planning process. There may even be a schedule developed around the concept affecting the quality of products manufactured.

4. Make the system available to others.
 
Once the framework has been constructed, the information should be created in some sort of a computerized maintenance system. The system will be formalized and assigned to key personnel responsible for monitoring the maintenance to be performed. 5. Set routine maintenance.
 
Once routine maintenance schedules are established for one system, move on to another critical system.  Again, set up maintenance schedules, documenting current conditions for future reference. 6. Match the cost to the PM protocol developed.
 
It may be more cost-effective to perform a set of repairs simultaneously to a machine. It may also be much more cost-effective to take a reactive approach to maintenance. This approach may be better if this type of repair or maintenance duty doesn’t occur nearly as often.

In summary, a combination of inspections, repairs, and testing should be a part of any comprehensive preventive maintenance process. In addition,  any credible program should be long-term in nature.

The API Spec Q2 standard has created some confusion regarding the implementation of certain requirements.  One frequent conundrum centers around the definition of a critical supplier, as well as the QMS requirements of said supplier.
 
The standard defines critical, in 3.1.6, as follows: That deemed by the organization or customer as indispensable or essential, needed for a stated purpose or task, and requiring specific action.
 
Let’s start with a simple definition of a critical supplier. The term “critical” and the criteria used in the designation should be determined by your organization and/or customer.  That being said, if a supplier is integral to the process or you cannot survive without them that would be a pretty good indicator that the supplier is “critical.” Keep in mind that “critical” can be defined in a variety of ways, so development of internal criteria is essential.
 
Next, let’s look at how to verify that your critical suppliers’ QMS conforms to your internal requirements. You may require your suppliers to have a third party certification in order to be approved.   In this case, you can outline the standard(s) required to satisfy your conditions. If you do not require certification, you should develop an audit checklist to verify that their QMS meets expectations.
 
The API Q2 standard requires the following, in section 5.6.1 Purchasing Control:
For critical services or service-related product, the criteria for the initial evaluation and selection of suppliers by the organization shall include the following prior to initiation of the purchase agreement:
  1. Assessment of the supplier at supplier’s facility to meet the organization’s purchasing requirements, and
  2. Verification that the supplier’s quality management system conforms to the quality system requirements specified for suppliers by the organization.
 
Remember, you’re only as good as your weakest link.  Q2 requires the management and monitoring of the supply chain.  Understand that this can create burdens and require additional resources to verify.   It is important that you develop a simple process to evaluate and monitor your vendors.

“The organization shall maintain a documented procedure to monitor customer satisfaction. The procedure shall address customer feedback, key performance indicators (KPIs), and other information that the organization monitors to determine whether the organization has met customer requirements. Records of the results of customer satisfaction information shall be maintained.”
 
With this in mind, here are five best practices to consider when creating your satisfaction survey:
  • Define the goal:
          A clearly focused survey will aid in the capture of information that can be acted
          on and analyzed.
  • Keep it short:
          When the questionnaire is too long or complex, participation will drop off
          exponentially.
  • Avoid leading questions:
          The quality of the responses will depend on the quality of your questions.
  • Measure what matters:
          Strive for actionable feedback that drives your continual improvement efforts.
  • Segment your results:
           Overall scores may look good when averaged; however segmenting scores the data
           into groups with similar characteristics will highlight trends that may not otherwise
           be apparent.
